If competitors keep appearing in Google’s AI Overviews while your brand sits out, you are watching a measurable gap widen. Pages that are not cited on a query carrying an AI Overview earn substantially fewer clicks than pages that are, and the shortfall compounds every month the exclusion holds.
The condition worth naming is citation exclusion: your brand produces content, ranks organically, perhaps holds page-one positions, and the answer panel still pulls from somebody else. Once you understand what actually separates cited pages from uncited ones, it becomes something you can act on.
Why competitors get cited and you don't
AI Overviews now appear on roughly half of US queries, up sharply from a small fraction the year before. That makes this a condition of organic visibility rather than an edge case.
Three factors drive selection.
Freshness. The large majority of AI Overview citations come from content published or substantially updated recently. Pages refreshed in the last couple of months earn noticeably more citations than dormant ones.
Structure. Pages with sequential headings and valid schema are cited at multiples of the rate of pages without. The machine reading the page has to be able to locate a self-contained answer.

What structural change looks like
Front-load the answer. A large share of citations are drawn from the opening portion of a page, so the passage that answers the query should not be buried beneath preamble.

Treat mentions as a distinct asset from links. Web mentions outperform backlinks for AI Overview presence by a wide margin, which makes citation an architecture and corroboration problem as much as a writing problem.
